anyone done one, how tricky is it to do in the grand scheme of things?
got a mate who needs his doing and said i would look into it.
anything particularly difficult about it? any online resources / manuals that are worth a look? any weird specific tools needed?

There are a few special tools, IMO the only one that is really needed is the cam locking tool.
Be sure to have the head pressure tested as they often crack after overheating, especially if the cooling system has been neglected

If it's been overheated, forget it. Put another engine in. The head bolt threads in the block are guaranteed to srtip on the final 90 degree tighten and if it's a steel liner block, the alloy between the liners will have sunk requiring a full engine strip and block skim.
The Vanos locking tool is the least of your worries with one of these.

doh, doesnt sound good.
the bloke took it to a garage because it was overheating, he's found a skimmed and tested 2nd hand head for a decent price and wondered if i'd be able to fit that instead of doing the above to his old one.
doesnt sound like good news though, and i definately don't want to be responsible for stripping the threads in the block

Sounds like an M52 crank donor!
Do a compression test and a cooling system pressure test on it before doing anything else but will probably be a waste of time because as said, if its got really hot then it will 99% be no good.
